I was recently speaking to an agency owner who shared something that many business owners can relate to.

She said she constantly has to remind her team members about the routine tasks they’re supposed to do.

For example — her HR needs to process the payroll by the first of every month. But every single time, she has to remind the HR person three days in advance to start the payroll process.

She asked me:

“What’s the solution so I don’t have to follow up for every single routine task?”

Here’s What I Told Her

For every team member in your organization, follow this simple system:

1. List down all the recurring tasks they are responsible for.

   Example: HR needs to process payroll by the 1st of every month.

2. Write down the frequency of each task.

   Some tasks are daily. Some are weekly, fortnightly, or monthly.

   Clearly define how often each task needs to be done.

3. Put these tasks into a task management software.

   Once these recurring tasks are inside the system, team members will automatically get reminders.

   They’ll be notified that they need to complete the task today or by tomorrow morning.

Recently, I met a business owner who proudly shared that he hired an expert to document all the SOPs in his company.

When I asked, “Is everyone in your company actually implementing these SOPs?”

He said, “No.”

And I told him

Documenting SOPs is the easiest part. Implementing them is the hard part.

If you’re serious about making SOPs work in your company, here’s what I recommend:

Step 1: Turn Every SOP Into a Checklist

Let’s say your SOP has 5 steps:

• Step 1: Do XYZ

• Step 2: Do ABC

  … and so on.

Take each step and convert it into a simple, actionable checklist.

Then Put that checklist into your task management software.

Now, whenever you assign a task that requires the SOP, the person gets the task + checklist.

This ensures they follow each step exactly the way you want it done.

Step 2: Review Your SOPs Every Quarter

Don’t let your SOPs gather dust.

Set a quarterly reminder to review and revise them.

Your processes evolve.

Your team evolves.

So should your SOPs.

Take one SOP that you documented last week.

Recently, I had an interesting conversation with a business owner. I was explaining the importance of having Standard Operating Procedures (SOPs) in place.

He got really excited about the idea, so excited that he said,

“I’m going to ask everyone in the team to document all our SOPs this weekend!”

And I immediately told him — that’s a bad idea.

Trying to document every SOP in one weekend is not just overwhelming; it’s also unrealistic if you want high-quality output.

SOPs are the backbone of your business operations. They need thought, clarity, and structure.

Rushing the process only leads to confusion, errors, and rework.

Here’s what I recommend instead:

• Pick the most important SOP in your company.

• Spend one week documenting just that one SOP.

• If you have multiple team members, ask each person to document one SOP per week. Or even one every 15 days if needed.

This simple rhythm ensures:

• High-quality documentation

• Better understanding of the processes

• Ownership from the team

• And most importantly, no burnout

In a few months, you’ll have a solid SOP library built with intention and clarity.

Many business owners ask me this question:

“In my company, we do hundreds, sometimes thousands of things. How do I know what should be documented as an SOP and what shouldn’t?”

It’s a valid question. When everything feels important, deciding what deserves a standard operating procedure can feel overwhelming.

So, here’s a simple framework you can follow.

👉 If you or your team does any task more than once, it’s recommended to document it as an SOP.

Yes, it’s that simple. Repetition is the key factor.

If a task is being repeated whether daily, weekly, or even monthly, it’s worth standardizing it.

But hold on.

That doesn’t mean you start documenting every single thing today.

Here’s how to approach it with priority and clarity:

1. Start with the most important work in your company.

   Think about the work that directly impacts your revenue, customer satisfaction, or team efficiency.

2. Document those critical processes first as SOPs.

3. Once those are done, move on to the smaller, supporting tasks.

   These could be follow-up routines, daily check-ins, or recurring admin tasks.

So, start with what matters most, then expand.

So, here’s the simplest and most effective place to start:

Start with the most troublesome process in the company

Ask yourself and your team: What is the process in your business that constantly causes issues, delays, or confusion?

It’s costing you time, money, and team morale

Fixing this process first will create the biggest and most immediate impact.

Here’s what to do next:

• Identify the process that leads to the most errors or frustration in your day-to-day operations. Think complaints, back-and-forths, or recurring mistakes.

• Break it down step by step. Don’t try to fix it all in your head. Write out the entire workflow to see exactly where things break down.

• Document the correct way to do it. Make it clear. Make it repeatable. Avoid ambiguity so that anyone on your team can follow it.

• Test it with your team. Refine as you go. An SOP is not a one-and-done document. It requires revision.

4. Write down all the broad steps that need to be taken to achieve this objective. For now, don’t overthink, just capture the high-level process.

5. Break each broad step into detailed step-by-step instructions. Start with the first broad step, and break it down. Repeat this for each step.

6. Add screenshots wherever required. Visual clarity makes it easier for others to follow.

7. Assign responsibilities for each step. Decide who will do which step.

8. Write down the timing and frequency of each step. How often should this step be done? Daily? Weekly? Monthly?

9. List all software, equipment, and resources needed to execute this SOP.

By the end of this, you’ll have a well-documented SOP that anyone in your team can follow.

This is how you document all your existing processes in the form of a SOP.

Tips:

I recommend you document at least one process per week.

And if you have a team, delegate the documentation to your team members.

Recently, I was speaking to an agency owner who had three content writers.

He shared something that many business owners can relate to. He mentioned

“I don’t know who is performing better or who is performing worse.”

There was no system in place to evaluate their performance.

Here’s what I recommended to him—and what I recommend to you as well.

Start by Defining KPIs for Each Team Member

For each content writer (or any team member), clearly define a Key Performance Indicator—what we call a KPI.

Then, track this KPI either on a daily or weekly basis.

Let’s take a simple example:

For content writers, a KPI could be the number of articles they write daily or weekly.

The Power of Tracking

Once you define this KPI, and you track it consistently( It can be daily, weekly, or even fortnightly), you’ll get a clear picture of:

Who is performing,

Who needs support,

And who might not be a right fit.

Over time, just by tracking these metrics:

Performance will improve across the team.

Underperformers will often self-select out, giving you room to hire better talent or it gives you an opportunity to have tough conversations with them.

Once the KRAs are defined, create specific, measurable KPIs to track performance. These are your success metrics.

Example: For the KRA “Lead Generation,” a KPI could be “Generate 100 qualified leads per month.”

Delegate What Doesn’t Deserve Your Time

Remember, just because you can do it doesn’t mean you should.

Protect your time like the business depends on it—because it does.

Block CEO time on your calendar and treat it like an unmissable board meeting. Use this time to think, strategize, and lead.

Because that’s where your greatest value lies.

If you’re not sure about this, it will create confusion among your team. People will assume others are responsible, tasks will fall through the cracks, and accountability will be missing.

The solution? Create an org chart!

An organizational chart helps clarify roles, streamline communication, and keep everyone on the same page. It acts as a visual map of your team structure and makes responsibilities crystal clear.

How to create your org chart:

• Start with the CEO or top leader at the top of the chart — the one who holds the vision and drives the direction of the company.

• Below that, list out all your departments — for example, Marketing, Sales, Delivery, Operations, Finance, and HR.

• Once you’ve listed the departments, write down all the work being done within each of them. Be specific. For example, in Marketing: content creation, ad management, social media; in Sales: lead follow-ups, demos, proposal sharing.

• Now it’s time to assign roles. Under each department, add the name of the person responsible for that department. Then, against each task listed, write down the name of the person who is directly responsible for getting that task done.

This structure will give both you and your team complete clarity on roles and responsibilities, and reduce miscommunication, delays, and inefficiency.
